Why DCIM Migrations Fail
The technology is rarely the problem. NetBox, dcTrack, and Device42 are mature platforms with well-documented import processes. The documentation is clear. The APIs work. The import wizards do what they say they do.
DCIM migrations fail because of data. Specifically, they fail because teams underestimate how much work is required to transform a real-world asset inventory — accumulated over years, maintained by dozens of people, stored across multiple spreadsheets and systems — into the clean, consistent, structured data that a DCIM platform requires.
This playbook is a phase-by-phase guide to running a DCIM migration project that accounts for the data reality, not the data ideal.
Phase 1: Stakeholder Alignment (Weeks 1–2)
Before you touch any data, you need agreement on three things: what the canonical data model looks like, who owns the data, and what "done" means.
The canonical data model defines which fields you will collect, what the controlled vocabularies are (status values, device categories, location hierarchy levels), and how fields map to the target DCIM platform. This sounds like an administrative exercise, but it is where most projects plant the seeds of their later problems. If you define the model after data collection has started, you will have data that does not fit the model. If you define the model without input from the people who will use the platform, you will have a model that does not match operational reality.
Data ownership determines who is responsible for the accuracy of each data element. For physical location data, the answer is usually the facilities or DC operations team. For device configuration data (IP addresses, hostnames, roles), the answer is usually the network or systems team. For financial data (asset tags, purchase dates, warranty expiry), the answer is usually the IT asset management team. Identify the owner for each field before data collection begins.
Definition of done sets the quality threshold for go-live. A common approach is to define a minimum quality score (for example, 75 out of 100) and a minimum coverage percentage (for example, 90% of active devices must be in the platform at go-live). Without a clear definition, the project has no end state — it just keeps running as teams find more data to clean.
Phase 2: Data Collection (Weeks 2–6)
Data collection is the phase that most project plans underestimate. The goal is to produce a single, consolidated inventory of all active assets in scope — with every record containing at minimum: manufacturer, model, serial number, rack location (to U position), and status.
Source identification is the first step. List every system that contains asset data: CMDB exports, existing DCIM platform exports, spreadsheets maintained by individual teams, network management system exports, and the knowledge in engineers' heads. Each source will have different fields, different naming conventions, and different levels of completeness.
Physical walkdown is the most reliable data collection method and the one most often skipped. A physical walkdown means going to every rack, opening the front and rear doors, and recording every device — its make, model, serial number, U position, and U height. This is time-consuming (plan for 2–4 hours per rack row for a thorough walkdown), but it is the only way to verify that your DCIM data matches physical reality. Expect to find that 20–30% of records in existing documentation differ from what is physically in the rack.
Data consolidation merges the outputs from all sources into a single working spreadsheet. At this stage, do not try to clean the data — just get it all in one place. Duplicates, inconsistencies, and gaps will be addressed in Phase 3.
Phase 3: Normalisation (Weeks 4–8)
Normalisation is where the data preparation work happens. This phase runs in parallel with the later stages of data collection and is typically the longest phase of the project.
The normalisation work covers five areas:
Vendor name standardisation maps every manufacturer name variant to its canonical form. Model name expansion converts abbreviations to full model names. "PE R640" → "PowerEdge R640". "DL380" → "ProLiant DL380". This step is required for device type library matching.
Device type library matching checks every unique manufacturer/model combination against the target platform's device type library. For NetBox, this means the NetBox Device Type Library. For dcTrack, this means the dcTrack Models Library. Produce a gap list of combinations that are not in the library — this becomes a work item for the platform administrator.
Location string parsing converts free-text location strings into the structured hierarchy the target platform requires. This is often the most technically complex normalisation step, because location strings in real-world inventories are inconsistent, abbreviated, and sometimes wrong.
Status mapping converts colloquial status values to the target platform's controlled vocabulary. "Live" → "Active". "Decom" → "Decommissioned". "Spare" → "Inventory".

Phase 4: Pilot Import (Weeks 7–9)
The pilot import is the most valuable step in the entire project. It is also the step most often skipped by teams that are running behind schedule.
The pilot should use 50–100 records selected to be representative of the full dataset: a mix of device types, a mix of manufacturers, records from multiple sites, and a deliberate selection of records that are close to the quality threshold. The goal is not to import clean records — it is to find the failure modes before you attempt the full import.
Run the pilot import and record every error. Categorise errors by type: slug mismatches, missing device types, invalid location references, controlled vocabulary violations. For each error type, identify the root cause in the normalisation process and fix it. Then re-run the pilot until it completes without errors.
A pilot that surfaces 15 error types before the full import is a success. A full import that surfaces 15 error types is a project delay.
Phase 5: Full Import (Weeks 9–12)
With a clean pilot and a resolved error list, the full import follows the same process at scale. Import in dependency order: sites, then locations, then racks, then devices. Import in batches of 200–500 records rather than all at once — smaller batches are easier to validate and easier to roll back if something goes wrong.
After each batch, run a spot check: pick 10 random records from the batch and verify them in the platform against the source data. Check that the device type is correct, the rack location is accurate, the serial number imported correctly, and the status is right.
Phase 6: Validation and Go-Live (Weeks 11–14)
Before declaring the platform live, run a full validation pass. Calculate the quality score distribution across all imported records. Verify that the percentage of records above the quality threshold meets the go-live definition. Run the platform's built-in data quality reports and resolve any issues they surface.
Communicate the go-live to all stakeholders with a clear description of what is in the platform, what is not yet in the platform, and what the process is for reporting data quality issues. Establish the ongoing maintenance process: how will new devices be added, how will moves and changes be tracked, and how often will a reconciliation audit be run.
The Ongoing Maintenance Problem
A DCIM migration is not a one-time project. It is the beginning of an ongoing data management practice. The platform is only valuable if the data stays accurate — and data accuracy requires a process for keeping it current.
The most effective maintenance model integrates DCIM updates into the change management process. Every change request that involves a physical device should include a step to update the DCIM record. This requires that the DCIM platform is accessible to engineers during change execution and that the update process is fast enough to not be skipped.
Supplement change management integration with quarterly reconciliation audits for active areas and annual audits for stable areas. Track the quality score distribution at each audit cycle as a measure of data governance maturity.
